Master doc: the update from both 15 Sept calls

Status: ready to paste. From IMan, 17 Sept 2026. The doc: "ZAOSTOCK - Organizing Doc (Oct 3, 2026)", the one Zaal calls the master doc. Read today, 17 Sept, through the doc's own text export. What is below is measured against that read, not remembered.

The blocker IMan cannot clear: his Google account opens the doc as Suggesting, not Editing. Everything below therefore lands as a suggestion Zaal has to accept, unless he gives IMan edit access or the doc moves to an account IMan already has. That is the ask. The 15 Sept call notes went in the same way and are still unaccepted, which is why the doc has not moved.

Part 1: four lines in the doc are now wrong

Each one is a decision that has since been ruled. The doc still carries the old version.

Run of Show, soundcheck	"Friday 2 October: soundcheck, every act, mandatory" with no time	Correct, and now has a time: 4 to 7 PM, set by Zaal on 10 Sept and confirmed on the 15 Sept round two call.

Part 2: the block to paste, as a new standup entry

Standup 15 September 2026, two calls, written up by IMan on the 17th.

Stream. Zaal runs it, video and audio, with the venue AV team. He emailed for an AV contact and went to the site that evening to confirm the audio runs through the interface. zaostock.com/live is the main link and everywhere else carries it. The live page shipped on 15 Sept. The link on it stays empty until a stream test passes, and no platform gets named publicly before that test. If the stream drops on the day, the Telegram chat is the channel.

Watch parties. One channel carries clean event audio, run from a ZAO account. Every other host takes that audio and does their own take on it. On the day Zaal posts and emails the full list of places to watch.

Stage. Three stage managers: Zaal, DCoop and a third. The third name is unresolved: the afternoon call says Steve Peer, the evening recording says Maseo, on video content. Whoever it is, the doc should say so once.

Artists. Zaal is the direct contact for Grass Rug, Michael Anderson and Tom Fellenz. Steve is the route for The Crown Vics and OPEN X, and the text to Steve waits until Steve replies. Backstage pages go out on those routes. Six of eight acts still owe a bio and a photo, due Sunday 20 September. Acadia Rising has neither, and comes through Sen.

Money at the gate. Nothing changes: admission is free. The two support tiers are patronage. Card payments are not live, the PayPal link is the only door today, and the site is now wired for a card checkout and an onchain checkout the moment the two links exist.

Soundcheck. Friday 2 October, 4 to 7 PM, every act, mandatory. Saturday morning is line check only.

Wristbands. Stock, not custom. No budget. Cheapest. Five colours so one colour is one access level.

Insurance, housing, spend. Zaal's lane, all three, from the 15 September call: final confirmation and payment to the city, artist housing, and the spend written down and budgeted.

Cadence. Three check-ins a day, 9:30 AM, 11:30 AM and 4:00 PM ET. Any message with three or more questions gets a call or a voice note, not a typed reply.

Part 3: what IMan does when this is accepted

Tell Zaal it is in, in one line, at the next check-in. Nothing else on the desk waits on this doc.

None of the desk asks are on that board. Not the Stripe links, the master doc, the outreach messages, the photos, nor #229. Three systems now: the desk, ZOE's vault file, and the team bot's board, and only the desk carries the asks.
Wrong or stale on its board: 15 days shown, it is 14. "Confirm 5 to 6 artists" open since May, 8 are confirmed. "Contact sound vendors" open, OPEN X runs the PA. Master doc read in full today. Four lines in it are now wrong: the evening, the Sep 1 reveal, the broker email and the soundcheck time. The standup block from both calls is written and ready to paste.

21 Sept: Inbound: nothing new on the desk. Found in ZAO + IMAN that ZOE could not show Zaal the questions IMan relayed through her, so check-ins now tag her and carry the questions (IMan's rule). Checked in 13:05 CAT. Live check: Zaal landed both Stripe links and the Buy Button on 20 Sept evening, checkout is live on /tickets and /donate, Needs Zaal 10 closed; 8 of 8 acts on the site, photos 6 of 8; main 7a655b1, 44 commits #250 to #281; /live still has no player, no stream pin. The 20 Sept call with Danny transcribed from all three tracks and put on the desk: Danny in the ZAO Artizen fund, his stream Wed 7 Oct, a Wave Station daily quest designed, Zaal wants IMan and Danny in a group, and a ZAO Artizen team site after 3 Oct. 20 Sept: Inbound check. Five more relays from Zaal's seat on #8 (19 Sept afternoon) folded in: zpoidh yes (found already merged as #107 on 4 Sept, row 9 closed), master doc edit access (row 11 closed), Gemini key "ask IMan" (row 7 rewritten), "do it now" on the footage and DJ repo, and a new Facebook page-admin ask (task 13). Live check: 4 of 8 acts published, main 50e5e9b, #229 and #242 to #249 merged overnight. Zaal ruled marketing goes to the ZAO Festivals group. ZAOstock Daily v34 with a Sunday block covering the week. Afternoon: the desk site got a page per task (whole-card links, drafts inline, history from every update), a premium restyle, and two fixes; found that iman-desk.vercel.app times out on IMan's ISP because two Vercel addresses are dropped in Lusaka, not a repo problem.
